waited too long

my parents have recently divorced and this girl i realy like waited for me as long as she could but now she is dating a friend of mine and i'm still not ready for a serious commitment but i realy like her and i didn't want to hurt her but now that they r together i can't stop thinking about her and i realy miss her but i don't wanna hurt my friend cause we were all 3 friends before but things havge changed between us because i know i want to be more than her friend. what do i do?
